I would recommend simplifying your routine and reducing steps, and focusing on a few products with potent actives. Less products will also be kinder to your skin barrier, meaning more hydrated skin. For example, at night, after cleansing, use the ordinary retinol serum. Follow with a moisturizer - something like this https://whatsinmyjar.com/product/cerave-skin-renewing-night-cream-to-soften-skin or this https://whatsinmyjar.com/product/eucerin-urea-repair-rich-replenishing-face-cream-5-urea would work well for winter. For the AM, I would recommend a simple salicylic acid product like this one every second or third day: https://whatsinmyjar.com/product/paulas-choice-2-bha-gel-exfoliant. On alternative days, you could use a PHA-based serum like this: https://whatsinmyjar.com/product/clinique-turnaround-accelerated-renewal-serum. Follow with a moisturizer (could be the same you use in the PM) and a sunscreen. I would minimize all other steps and products to avoid over-exfoliation. Even this simple routine is already quite heavy on exfoliation - you can skip the salicylic acid on days where your skin feels dry. Hope this helps!
